How do you win leads when the founder no longer sells everything?

The founder brought in every customer through their network. How do we replace that?

Google Ads looks like the quick replacement. But a median click across 106 Benelux software search terms costs about 22 dollars (Google Ads data, 28 September 2026). And a rented network stops the moment you stop paying.

How far a website can carry this, you can see at Suivo, a fleet and workforce software company. The website delivered +142% pipeline there, and 85% of the pipeline now comes through the web.

How do you turn the founder’s know-how into content that generates leads?

The founder does not need to write, but they do need to talk. Schedule a one-hour interview every two weeks on the questions from step 2. A writer turns that into pages in the buyer’s own words.

Work like this:

  • One question, one page. “How much does switching from Excel to project management software cost?” makes a better page than “Our vision on project management”.
  • Keep their opinion in. The founder says when your software is not a fit.
  • A next step on every page. A demo, a calculator or a checklist, matched to the question.

For Hedgehog Company, which makes carbon accounting software, we wrote 18 test articles in English and Dutch. They earned 2,314 impressions and 24 clicks in 19 days. A month later, 77 articles were live, with 6,701 impressions and 42 clicks.

New pages are found first on long questions of seven words or more: at Hedgehog, 19% of their impressions, against 10% for older pages. Those are the questions buyers used to ask the founder.

How do you turn the founder’s LinkedIn posts into lasting search content?

A LinkedIn post lives for a few days, a page keeps being found. Every month, pick the three posts with the most reactions from buyers, not from peers. Turn each into a page with the question as the title, a short answer at the top and more explanation below.

First sales hire or build a lead flow first?

Usually a lead flow first. A first salesperson without leads has to find their own pipeline, and without the founder’s network that rarely happens quickly.

Factor in the time. At our end, new pages peak in week 1, dip in weeks 2 to 8 and then climb. On customerimpact.be, the level from week 9 onwards was about three times higher than in weeks 2 to 8. Not every site shows that pattern. So start the lead flow at least a quarter before the new rep starts.

How do you know marketing is ready to take over from founder led sales?

Not by the number of forms, but by four signals, three months in a row:

  1. Your own channels deliver qualified conversations every month where the founder was not the source.
  2. Someone other than the founder qualifies using the same four signals from step 3, and sales agrees.
  3. New customers mention a page, a search or an AI answer when they say how they found you.
  4. Search volume for your company name rises, independent of events or the founder’s posts.

Also measure whether Google uses your pages as a source. At Hedgehog, Google showed an AI Overview 31 times on the own question of 41 new articles. Hedgehog was cited as a source in 23 of them. Set up lead scoring in your CRM, so marketing and sales count the same thing.

If you have fewer than five customers, it is too early: the founder first needs to learn what sells. If the founder has no time for a one-hour interview every two weeks, the content turns generic.
