Why is my marketing agency not generating leads?

Copy for AI

Every month you get a report full of visitors, rankings and likes, but your sales team is still sitting on an empty calendar. The honest reason is almost always the same: your agency steers on activity, not on leads. Traffic, reach and rankings are means, not a result. As soon as no one builds the bridge between that visibility and a concrete request, the report stays green while your pipeline stays empty. In this article you will read the six real reasons why a marketing agency is not generating leads, how to recognise each reason, and what good actually looks like.

Does this sound familiar?

  • You get a nice monthly report full of rankings, impressions and engagement, but not a single line about qualified leads or revenue.
  • Traffic is rising, but the number of requests does not move with it.
  • You mainly talk to an account manager, rarely to whoever actually does the work.
  • The leads that do come in are the wrong ones: students, competitors, or companies you would never want as clients.
  • Sales and marketing point at each other: marketing says “we deliver leads”, sales says “not one of these is worth anything”.
  • You mostly hear about channels and tactics, never about the cost per lead or the payback time.

If you nod yes to this several times, the problem is not your agency’s effort. People are working hard. The problem is in what that work steers on.

The six real reasons why you are not getting leads

1. The wrong audience

If your agency has never talked with you about your ideal customer (which sector, which job title, which company size, which problem), then it is probably attracting traffic that never buys. You recognise this in broad keywords and lots of visitors who leave again immediately, or in leads that simply do not fit on quality.

What good looks like: a sharply defined ICP (ideal customer profile) that steers the campaigns. Every ad, every article and every form targets that one profile you really want as a customer. Less traffic, but the right traffic. If you want to sharpen this yourself, our piece on lead generation strategy helps you on your way.

2. A focus on traffic instead of conversion

This is the most common cause. Many agencies sell visibility as the end goal: more visitors, higher rankings, more reach. But between a visitor and a lead sits an entire conversion layer: an offer that lands, a landing page that convinces, a form that does not scare people off. If no one builds that layer, your traffic stays traffic.

You recognise it in reports that fill up with traffic charts but say not a word about conversion rate or cost per lead. What good looks like: the agency steers on the whole funnel and reports on lead generation KPIs that truly matter, such as conversion rate, cost per lead and share of qualified leads. Read more about where it goes wrong in lead generation problems.

FROM TRAFFIC TO LEAD Where the conversion layer is missing 1 Traffic visitors, rankings, reach 2 Right audience a sharp ICP filters too 3 Conversion layer offer, landing page, form 4 Qualified lead a request sales wants If an agency only steers the top band, traffic stays traffic.
Between visitor and lead sits a conversion layer that many agencies skip.

3. No connection between sales and marketing

Marketing throws “leads” over the wall, sales finds them worthless, and no one closes the loop. Without an agreement on what a lead is, what follow-up sales guarantees and what feedback flows back, your agency optimises blind. It delivers what it thinks leads are, while sales needs something else.

You recognise this in the classic blame game: “we deliver”, “we get nothing usable”. What good looks like: a shared definition of a qualified lead and an agreement on follow-up, laid down in a sales-marketing SLA. That way everyone knows what counts and the agency improves based on real sales feedback.

4. A weak offer or unclear positioning

Sometimes the channels work fine, but no one gives the visitor a reason to react now. If your offer is not clear (why you, why now, what it costs), then even the right visitor drops off. Positioning is not a marketing luxury, it is the engine behind conversion.

You recognise this in a website that tells what you do, but not why a customer would choose you. What good looks like: a sharp, distinctive offer and a clear promise, backed by proof such as cases and figures. A good agency challenges your positioning instead of blindly running campaigns on top of it.

5. No follow-up or nurturing

Most B2B visitors are not ready to buy yet. If your only conversion point is a “request a quote” button, you leave behind everyone who is still orienting. Without an intermediate step (a guide, a webinar, a checklist) and without nurturing afterwards, your traffic quietly evaporates.

You recognise this in one hard conversion point and no soft entry at all, and in leads who never hear anything again after the first email. What good looks like: multiple entry moments in the funnel and a follow-up flow that keeps the undecided warm until they are ready. That way you also catch the companies with a long sales cycle, and in B2B that is the majority.

6. The wrong channels

Not every channel fits every audience. If your agency rolls out the same recipe by default (always Google Ads, always LinkedIn, always content) without testing where your buyers really are, you burn budget in the wrong place. A channel that works perfectly for a web shop can be worthless for a niche-focused B2B service.

You recognise this in an approach that looks identical for every client. What good looks like: channel choice that starts from your buyer and from the data, not from the agency’s habit. Which channels perform best in B2B, we line up in the best B2B lead generation channels.

Is it you or the agency?

Honestly: sometimes part of it lies with the client. A vague briefing, an unclear ICP, or unrealistic expectations make the work harder. If you do not know yourself who your ideal customer is, no agency can invent that for you.

But steering toward leads is and remains the agency’s job. A good agency keeps asking until your ICP is sharp, challenges your offer, and refuses to start a campaign that only steers on traffic. The red flag is not that an agency asks you for input. The red flag is an agency that sends the same traffic report month after month without ever bringing up conversion or cost per lead.

How to switch safely

Are you doubting whether to stay or switch? First have a single conversation: put the question to your agency “how many qualified leads have you delivered us this quarter, and at what cost per lead?”. The answer tells you everything. If you get explanations about rankings and reach instead of a number, you know enough.

Switching does not have to be chaos. Request access to your own accounts (Google Ads, analytics, CRM, domain), so your data and history stay yours. Check your notice period before you sign with a new partner, and let a new agency first do a short audit before it touches the campaigns. That way you lose no existing results in the handover. A step-by-step plan is in switching lead generation agency, and if you want to choose the next agency well right away, read how to choose a lead generation agency.

This is how we do it

We are a small, senior team that steers on one thing: qualified leads and revenue, not on vanity rankings or a pretty traffic report. There is no layer of juniors or account managers in between, you work directly with the people who do the work. We start with your ICP and your offer, build the conversion layer that most agencies skip, and report in figures that sales understands.

That it works, you do not have to take on our word. For one client, our approach delivered 189% more MQLs at 22% lower monthly costs, in exactly the same market and often with a smaller budget than a broad agency was working with. That same principle is in our approach to lead generation: first the right audience and the right offer, only then traffic.

Are you getting traffic but no leads from your current agency for months? Schedule a no-obligation call. We take an honest look with you at what is going wrong and what it would bring you to do it differently. If you want to know the price first, check out our pricing.
