Lead Generation Not Working? The 3 Real Causes
Copy for AI
If your lead generation is not working, it almost always comes down to one of three things: you get no leads, you get the wrong leads, or your leads never become customers. Each problem has a different cause and a different solution. In this article you will recognise which problem you have, and read what to do about it.

Which problem do you have?
“Lead generation is not working” is not a diagnosis. It is a symptom. Work through these three, because the solution depends entirely on which problem you actually have.
The three problems sit at different points in the journey from visitor to customer. Spot the transition where your inflow leaks away:
Problem 1: you get no leads
Too little is coming in. Usually because of one of these causes:
- You are not visible where your audience is searching. No traffic, no leads.
- You lean on one channel that has dried up. Spread across several sources.
- Your offer or message does not land. Without a strong proposition, nobody clicks through.
The solution: first make sure you attract the right visitors, through a mix of channels with clear priorities. That is the core of outsourced lead generation, or of setting it up yourself.
Problem 2: you get the wrong leads
The dashboard is full, but sales complains that nothing in it is usable. This is a quality problem:
- You aim too broadly, so you attract people who will never buy.
- You attract freebie hunters with a giveaway that is too generic.
- You buy volume, for example through a no cure no pay model.
The solution: steer on quality leads, not on volume. A sharp audience, buying intent, early qualification.
Problem 3: your leads never become customers
You get good leads, but no revenue comes out of them. In that case the leak sits after the lead:
- Your site or offer does not convince. Visitors drop off before they take a step.
- You follow up too slowly, or not at all. Reacting fast makes an enormous difference.
- You do not nurture the leads that are not ready. Most of them are not ready to buy yet, something that also comes back as a core problem in most lead generation strategies.
The solution: improve your conversion rate through conversion rate optimization, follow up fast, and use lead nurturing for those who are not ready yet.
The most common lead generation problems at a glance
The three causes above are the frame. Zoom in on what we come across most often in practice and you see seven concrete problems recurring. Each has a recognisable cause and a targeted solution.
Too few leads
Cause: too few visitors, or visitors who leave without a trace. Often there is traffic, but no clear next step on the page.
Solution: first increase the number of relevant visitors through several channels, and give every page one clear call to action. More inflow without a clear action still gets you nowhere. The classic mistake is to immediately pay more for ads while the landing page itself is the leak.
Poor quality leads
Cause: your offer or targeting attracts people who do not match what you sell. A free giveaway that appeals to everyone mainly brings in browsers.
Solution: make your offer more specific and build qualifying questions into the form. We would rather steer on quality leads with buying intent than on a full dashboard. In one of our account-based programmes, that focus delivered 189% more MQLs at 22% lower cost.
High cost per lead
Cause: you pay too much per lead because one expensive channel dominates, or because your conversion rate is low and each click therefore yields little.
Solution: work out what a lead really costs you and what it returns, and compare channels on that basis. Our guides on lead generation costs and on cost per lead benchmarks in B2B help you set a realistic reference point. The mistake is steering on the cheapest lead instead of on the lead that returns the most.
No follow-up
Cause: leads come in but sit around. Sales reacts hours or days later, by which time the interest has already cooled.
Solution: react as fast as possible and lock in a fixed follow-up cadence. Research into response speed shows that the chance of making contact drops sharply the longer you wait (Harvard Business Review). So make sure every lead automatically lands with the right person. More on this in following up leads and speed to lead.
No measurability
Cause: you do not know which channel or campaign delivers the leads, so you cannot adjust. Without tracking, every decision is a guess.
Solution: set up tracking and a simple dashboard so you can see per source what comes in and what converts. Start with setting up lead tracking and the right lead generation KPIs. The mistake is reporting on visitor numbers instead of on leads and customers.
Too dependent on one channel
Cause: all your leads come from one source. If the algorithm changes, bid prices rise or the channel dries up, your entire inflow disappears.
Solution: build a second and third channel alongside your strongest one, so you are not suddenly left without leads. Diversifying takes time, but it is the cheapest insurance against a sudden drop.
The wrong audience
Cause: you do reach people, but not the people who decide or buy. Often the problem sits in the definition of who your ideal customer is.
Solution: sharpen your ideal customer profile and adjust your targeting and message accordingly. See audience segmentation to focus your reach on who really matters. The mistake is a message that appeals to everyone and therefore convinces nobody.
Problem, cause and solution in one overview
| Problem | Most common cause | First solution |
|---|---|---|
| Too few leads | Too little traffic or no clear action | More relevant traffic plus one clear call to action |
| Poor quality | Too broad an offer or too wide targeting | More specific offer and qualification in the form |
| High cost per lead | Expensive channel or low conversion rate | Calculate per lead and compare channels |
| No follow-up | Slow or missing follow-up | React fast with a fixed follow-up cadence |
| No measurability | No tracking or dashboard | Tracking per source and steering on the right KPIs |
| Dependent on one channel | All leads from one source | Build a second and third channel |
| Wrong audience | Blurry ideal customer profile | Sharpen the customer profile and adjust targeting |
Common mistakes
In practice we see the same flawed reasoning come back time and again:
- Working on the wrong problem. Bringing in more leads while the leak is in follow-up or conversion costs budget without results.
- Steering on volume instead of on revenue. A full dashboard feels good, but without usable leads it delivers nothing.
- Leaving follow-up to chance. Without a fixed cadence, good leads sit around until the interest is gone.
- Not measuring. Without figures per source, you keep guessing which channel to scale up or shut down.
Start with the right diagnosis
The biggest mistake is working on the wrong problem. Bringing in more leads does not help if your real problem is conversion. Converting better does not help if no leads come in.
So start by knowing where the leak is. We map that out before we tackle anything at all, just as we do in SEO with an audit.
From problem to more customers
Solving a problem is not a goal in itself. The goal is more customers. By tackling the right cause, you quickly get more return from what you are already doing.
In the programmes we roll out, we often see a doubling to tripling of the number of enquiries. Our approach for Get Driven, for instance, delivered 400% more conversions.
Frequently asked questions
Why is my lead generation not working?
Almost always because of one of three causes: you get too few leads, you get the wrong leads, or your leads never become customers. “Lead generation is not working” is a symptom. First determine which of the three is at play, because the solution differs per cause.
Should I generate more leads or follow up better?
That depends on where the leak is. If your problem is inflow, following up better will not help. If it sits at conversion or follow-up, you are wasting budget on extra leads that will still sit around. First measure per source what comes in and what converts, then tackle the weakest link.
Why are my leads of poor quality?
Usually your offer or targeting is too broad, which attracts people who are not a fit for you. Make your offer more specific, build qualifying questions into your form and steer on buying intent instead of on volume.
