Full service vs specialized agency: what works for B2B?

Copy for AI

Are you torn between a large full service agency and a small specialized team? The honest answer: neither is “better”, they are good at different things. A large agency buys you breadth and capacity: many channels, many hands, everything under one roof. A specialized team buys you depth and speed: senior people who do exactly the one thing you want to grow on, and whom you have on the phone yourself. For B2B lead generation the choice more often leans towards the specialized team, but not always. Below you will read exactly when to choose what.

Does this sound familiar?

Most companies asking this question are not comparing in a vacuum. There is usually a concrete frustration. Does this ring a bell?

  • You signed with a large agency for the reputation and the broad approach, but you mostly speak to an account manager, rarely to whoever actually does the work.
  • You get a polished monthly report full of charts, but the number of real leads and quote requests barely moves.
  • You are stuck in a package where three out of ten services are not really needed, yet they still show up on the invoice.
  • Every change takes weeks, because your request has to pass through several layers before anyone starts on it.
  • Or exactly the opposite: you work with a small player or freelancer who is strong on substance, but runs short on capacity as soon as you scale up.

None of those symptoms necessarily means that “big” or “small” is wrong. It means the match between your stage and the agency model does not fit. That is a solvable problem.

Where a large full service agency genuinely wins

Let us be honest about the strengths of a large agency, because they are real.

Breadth under one roof. Do you need SEO, Google Ads, social, email, branding, video and a new website all at once? Then one party that delivers all of it is a real gain in convenience. You have one point of contact, one invoice and less coordination between suppliers.

Capacity and scale. Large agencies can run ten campaigns in five languages at the same time without the team collapsing. If you operate internationally, or need to produce a lot of volume in a short time, that capacity is worth gold.

Many channels moving together. For brands that need to be visible on every front at once, an integrated full service team makes sense. The left hand knows what the right one is doing, because it is the same organization.

Continuity and processes. If someone drops out, there is backup. Large agencies generally have sturdier processes, formal reporting and legal certainty. For enterprise procurement with strict compliance requirements, that weighs heavily.

In short: if you are a large brand with many channels, multiple markets and a procurement department that demands breadth and continuity, a large full service agency is often simply the right choice. We say that sincerely.

Where a specialized team wins

Now the other side, just as honestly.

Depth instead of breadth. A specialized team does one thing, and does it every day. Those hours of focus translate into sharper decisions and faster results on precisely that front, in our case lead generation and SEO that steers on revenue.

You speak with whoever does the work. In a small senior team there is no layer of account managers and juniors in between. Ask a question, and the person who actually builds the campaign answers. That saves translation loss and time.

Speed. Fewer layers means less waiting. A hypothesis that comes up in the morning can be live by the afternoon. For B2B, where you often have to test and adjust, that is a structural advantage.

Seniority on your account. At large agencies the senior is often the showpiece in the pitch, while a junior does the daily work. At a specialized team the senior people do the work themselves. Ask every agency, big or small, explicitly who actually runs your account.

Steering on leads, not on positions. This is the point that really matters for B2B. A broad agency likes to report visibility, traffic and rankings, all useful signals. But the question that counts is: how many qualified leads does that produce? A team built for that optimizes differently.

That last point is not theory. For a B2B client, our approach delivered 189% more MQLs at 22% lower monthly costs, precisely because we steered on qualified leads instead of on vanity metrics.

The decision framework: which model fits your stage?

Forget “big versus small” as an identity for a moment. Ask yourself these questions.

1. What is your main goal for the next twelve months? Is it one clear result, such as more qualified B2B leads? Then focus wins. Is it “being visible everywhere at once across many channels and markets”? Then breadth wins.

2. What stage are you in? A scale-up that wants to grow predictably on one or two channels benefits from depth and speed. An established brand with dozens of simultaneous initiatives benefits from capacity.

3. How many channels do you really need right now? In a full service package, are you paying for services you barely use? Then you are buying breadth you do not cash in on. Do you genuinely need all those channels and are they active? Then one roof is more efficient.

4. Who should do the work? Do you want direct access to senior people, or do you find a structured account manager layer more comfortable? Both are legitimate preferences.

5. What do you want to be held accountable on? On visibility and output, or on leads and revenue? Choose the agency whose KPIs mirror your own KPIs.

Green flags for either model: the agency can show you who does your work, it talks about your revenue and not only about its own dashboards, and it is transparent about what you pay and what for. Red flags: empty guarantees about a “guaranteed number 1”, packages you are not allowed to unbundle, and reports full of positions without a single word about leads.

Switching without losing your momentum

Often the real reason you stay put is not doubt about the model, but fear of the switch. You are right to be careful about that, but in practice the risk is very manageable.

You do not lose your rankings with a clean handover. SEO authority sits in your domain and your content, not in the agency. As long as the new party gets access to your site, analytics and Search Console, and nothing is abruptly thrown away, your built-up position holds. A good handover is a matter of access, documentation and a short overlap period.

Check your notice period, not your gut. Look in your contract to see what the notice period is and whether there are ongoing obligations. Usually that is one to three months. You can have the new collaboration start right at the end of it, so no gap falls.

Ask for a structured handover. Accounts, campaign structures, historical data, content calendar and access: put down in writing what needs to come along. A professional agency cooperates neatly here, because it knows that you could one day leave again too.

Start small. You do not have to move everything at once. Start with the channel where the biggest gain sits, prove the result, and expand from there.

How we see it, honestly

We are a small senior team that focuses on one thing: more leads and customers for ambitious B2B companies. You work directly with the people who do the work, we move fast, and we steer on leads and revenue instead of on vanity positions. That is deliberately not a full service model.

Does that mean we are always the right choice? No. If you have a large brand with ten channels in five languages, a procurement department that demands breadth and formal processes, and a need for capacity at scale, then a large full service agency is probably the better match, and we will just tell you so. If, on the other hand, you are looking for an involved team that goes deep on lead generation, switches gears quickly and lets itself be held accountable on your revenue, then this is exactly what we exist for.
