Switching SEO Agency in 5 Steps

Copy for AI

Wondering whether you should be switching SEO agency? Then something is usually wrong: every month you receive a report full of rankings, but your phone stays silent and your revenue does not move. The reassurance up front: switching costs you no rankings if you do it in the right order. The risk is not in the switch itself, but in a sloppy handover. In this article we walk through five concrete steps, from an honest evaluation to a safe technical migration and the first 90 days with your new partner.

Does this sound familiar?

Before you decide anything, check whether your frustration matches what you read below. These are the signals switchers mention to us most often:

  • You get a monthly report full of rankings and traffic, but nobody translates that into leads or revenue.
  • You only speak to an account manager, never to whoever actually does the work.
  • You ask for an explanation of the approach and get vagueness back instead of a plan.
  • You were promised you would be “on page one within three months”, and that did not happen.
  • You have no access to your own Google Analytics, Search Console or the changes made to your site.
  • The invoices keep coming, but you no longer notice any momentum.

Do you recognise two or more points? Then switching is a reasonable thought. But do not switch impulsively. Work through the first step first.

SWITCHING IN 5 STEPS Switch without losing rankings 01 Evaluate Is it the agency? 02 Pick agency Leads, not rankings 03 Handover Access & notice first 04 Migrate No ranking loss 05 Steer on leads The first 90 days
The five steps of a safe switch, from an honest evaluation to steering on leads.

Step 1: honestly evaluate whether it really is the agency

Sometimes it is the agency. Sometimes it is the brief, the expectations or the budget you handed over. Before you cancel, ask yourself three honest questions.

First: have you made clear what “success” is? If you never agreed that leads and revenue are the KPI, then your agency probably steered on rankings, because that is what it was asked for. That is a brief problem, not an agency mistake.

Second: did you give the agency the means to deliver? SEO without a budget for content, without access to your website and without input from your side rarely delivers results. A good agency can do a lot, but it cannot work magic with the handbrake on.

Third: has nothing really happened, or is it just slow? SEO needs time. If you started three months ago, standstill is normal. If you are twelve months in without any movement in traffic or leads, that is a genuine signal.

If you answer those honestly and the conclusion remains “this is not working”, then switching is justified. Do you want to weigh this up more deeply? Read outsourcing SEO: it helps you separate what is down to the collaboration and what is down to the setup.

Step 2: choose your new agency on the right criteria

The biggest mistake when switching is choosing a new agency on exactly the same criteria that disappointed you last time: a slick pitch, an impressive client list, a fat package. Flip it around and assess on what you actually want to be left with.

  • Does it steer on leads and revenue, or on rankings? Ask explicitly how they measure success. If the answer is “rankings and traffic”, you are running the same risk all over again.
  • Do you speak to whoever does the work? Ask who actually carries out your project. At larger agencies a junior often does the daily work, with a senior as the figurehead during the sale.
  • Do they show cases with figures and a timeframe? What growth, in how much time, in which sector? For example, at Gom Nederland you saw 400% more daily visitors within 66 days, and that growth was translated into leads rather than into a graph.
  • Do they promise guarantees? Be wary of “guaranteed number one”. Nobody can guarantee a position in Google. We explain why in SEO guarantee.

Step 3: arrange notice and handover before you say anything

Now it gets practical. First look at your contract with your current agency, before you announce anything at all. Watch out for these points:

  • Notice period. Often one to three months. Factor in that time so no gap falls between the old and the new agency.
  • Ownership of assets. Who owns your website, your content, the backlinks you have built and your accounts? Make sure this sits with you, not with the agency.
  • Access rights. Gather the logins for your domain, your hosting, your CMS, Google Analytics, Search Console and possibly Google Ads. This is the most common stumbling block: agencies that created accounts in their own name.

Important: only cancel once your new agency is ready and access has been arranged. A good partner runs through the handover with you before the old collaboration ends, so there is not a single day without oversight on your site. Ask your new agency for a short handover checklist. If you do not get one, that tells you something.

Step 4: a safe technical migration without ranking loss

This is the step switchers fear most: will I lose my rankings if I switch? The honest answer: only if the technical side is handled sloppily. Rankings live in your domain and your pages, not in the agency. As long as your URLs, content and authority stay in place, your position stays in place.

Where it does go wrong is with unnecessary interventions. So watch out for these things:

  • Do not change your URL structure without good reason. If something does change, that comes with clean 301 redirects from old to new.
  • Do not throw away content that brings in traffic or rankings, even if it looks outdated.
  • Treat your redirects and canonicals with care. One wrong noindex or a broken redirect chain can cost you traffic.
  • Record a baseline. Export your current rankings, traffic and top content before the switch, so you can later see objectively whether everything stayed stable.
  • Change as little as possible at first. A good agency observes first, measures, and only then optimises. No major renovation in week one.

A careful partner starts with an audit and a baseline, precisely so your rankings are preserved while the new approach is built up. If you do lose a bit of traffic during a large migration, that is temporary and recoverable, provided the redirects are correct.

Step 5: the first 90 days and how to steer on leads

The switch has succeeded if, after a quarter, you are left with more than a prettier report. So agree from day one on what you will steer on.

In the first 30 days, your new agency should be listening and measuring: audit, baseline, understanding who your customers are and which leads you want. Do not expect miracles here yet, but do expect a clear plan.

In days 30 to 60 you see the first interventions and the first movement in traffic and visibility. Ask for an explanation of every change, not for a list of green arrows.

By day 90 you want to see the line tilt towards what counts: enquiries, quotes, conversations, leads. Make this measurable. Agree that the report starts with leads and revenue, and that rankings and traffic sit below that as a means, not as a goal. That way you avoid standing at this same point again a year from now.

What working with a small senior team delivers

Anyone who switches wants one thing above all: to stop paying for movement that does not lead to customers. At SEO specialist we are a small senior team. There is no layer of juniors or account managers in between, you work directly with the people who do the work. We steer on qualified B2B leads that come out of your visibility, not on vanity rankings, and we do not promise positions that nobody can guarantee. For Gom Nederland, that approach delivered 400% more daily visitors within 66 days, translated into leads.
