How do I know if my SEO agency is doing good work?

You pay an invoice every month, you get a report, and still it nags at you: is my SEO agency actually doing good work? The honest answer in one sentence: good work is not recognisable from the rankings in your report, but from more qualified traffic that turns into leads and revenue, and from an agency that can explain at any moment what it is doing and why. If that is there, you are in good hands. If it is missing, your doubt is justified. Below you will read exactly how to spot the difference.

Does this sound familiar?

Most people asking themselves this question feel one of these things:

  • You get a monthly report full of green arrows and rising rankings, but nothing changes in your CRM or inbox.
  • You only speak to an account manager who passes things along neatly, but cannot think along on the substance.
  • You do not really understand where your money is going. “We worked on the content and the backlinks” is all you hear.
  • To every concrete question (“why are we not ranking higher for this keyword?”) you get vague answers or a reference to “Google’s algorithm”.
  • It has been running for months and you feel you are mainly paying not to fall behind, rather than to move forward.

If you recognise this, it does not automatically mean your agency is doing bad work. It does mean you have too little visibility to judge it yourself. And that lack of visibility is often the first real signal.

What separates good from weak SEO work?

Put the signals side by side and it quickly becomes clear.

Green flags (good work):

  • The agency steers on leads and revenue, not on rankings alone. Rankings are a means, not a goal. You can read more about that in choosing an SEO agency.
  • Your traffic grows on the pages that matter commercially, and that traffic converts.
  • Work happens on all three pillars: technical (speed, indexability, structure), content (pages that answer a real search query) and authority (relevant, earned links).
  • You speak to whoever actually does the work, not only to a middleman.
  • You get an explanation of the “why”, not just a list of what was done.
  • The agency works whitehat: within Google’s guidelines, with methods you can explain without blushing.

Red flags (reason to doubt):

  • The report mainly shows rankings and search volumes, rarely leads or revenue.
  • Promises of “guaranteed number 1” or a fixed number of rankings. Nobody can back that up, and we explain in SEO guarantee why such guarantees are a warning sign.
  • Bought links, hidden text, spammy content or other tricks that work short term and earn you a penalty long term.
  • No insight into what is actually happening, or reluctance to give you access to your own data.
  • The same package every month, regardless of what your business needs at that moment.

The common thread: good work is measurable in results and transparent in execution. Weak work hides behind numbers that look good but neither cost nor deliver anything.

The checklist: questions to ask your agency

You do not need to be an SEO expert to test this. Put these questions to your agency and pay attention above all to how clearly it answers:

  1. Which leads or enquiries can we attribute to SEO over the past quarter? A strong agency has a well-founded answer here, or says honestly how it measures that.
  2. Which pages or keywords contribute most to our revenue, and what are we doing about them? This separates steering on business from steering on volume.
  3. Who concretely carries out the work, and can I speak to that person? At larger agencies a junior often does the daily work, with a senior as the figurehead.
  4. What are the three most important things you will do in the coming month, and why those specifically? A good answer is priority-driven, not a standard package.
  5. Which methods do you use to build authority and links? You want to hear “earned, relevant links and strong content”, not an evasive answer.
  6. Do I get full access to Search Console, Analytics and my own website? It should all belong to you. Reluctance here is a red flag.

If your agency hesitates, gets defensive or refers everything to “the algorithm”, you know enough. If it thinks along and gives clear, honest answers, including to difficult questions, you are probably in good hands.

The self-test: check it in twenty minutes

You can do a simple sanity check yourself without needing anyone:

  • Open Google Search Console. Look at the last six months. Are clicks (not just impressions) growing on the pages that are commercially important? Growth in impressions without growth in clicks means visibility without results.
  • Look at your landing pages. Do your most important service or product pages attract organic traffic, or mainly your blog with visitors who never become customers?
  • Compare it with your CRM. Are enquiries coming in via organic traffic? That is the only set of numbers that really counts.
  • Do a manual search on two or three keywords your customers actually search for (not your brand name). Where do you rank? And more importantly: are these keywords with buying intent, or vanity terms that look nice but that nobody with a wallet uses?

If your self-test points to growth in quality traffic and enquiries, your agency is delivering value, even if the report looks a bit boring. If you mainly see rankings moving without anything landing at the bottom, that is the conversation you need to have.

Doubt about quality is not always a matter of good or bad, but sometimes of the wrong match.
