Sales funnel: the stages from stranger to customer in B2B

A sales funnel is the model that describes the journey from stranger to customer in stages: from first introduction to purchase. The word “funnel” refers to the narrowing: lots of people enter at the top, only the customers remain at the bottom. Once you understand your funnel, you see exactly where you lose leads. What is a sales funnel?
The sales funnel splits the customer journey into stages. Every stage filters: not everyone who enters becomes a customer. By cutting the funnel into stages, you can measure where people drop off and improve exactly there.
The sales funnel and the marketing funnel overlap heavily. The difference is subtle but important: the marketing funnel is about building touchpoints and reasons to buy (visibility, trust, interest), while the sales funnel is more concrete and action-driven, namely the steps you take to move a prospect to a signed deal. Marketing fills the top, sales closes the bottom. In B2B they blend into each other and reinforce each other. Run them separately and you lose leads exactly at the handover.
The sales funnel stages in B2B
Broadly speaking, a prospect moves through these stages:
- Awareness. The prospect discovers you, through SEO, content, advertising or acquisition.
- Interest. They show interest: they read, download something, follow you. This is where they become a lead.
- Consideration. They compare options and weigh things up. This is where lead nurturing helps.
- Decision. They request a quote or a demo and become a customer.
In B2B this journey is long and involves multiple people. According to Gartner, a typical B2B buying journey involves 6 to 10 decision-makers, and 77% of B2B buyers describe their last purchase as very complex. Someone can also spend weeks or months in the consideration stage: according to CSO Insights, 74.6% of B2B sales to new customers take at least four months, and almost half (46.4%) even seven months or more. So do not count on a single contact: according to RAIN Group, an average of 8 touchpoints are needed just to book a first meeting.
Where do leads drop off?
Every transition between stages is a leak. The biggest leaks in B2B:
- Awareness to interest: your message is unclear and people bounce straight away. See value proposition.
- Interest to consideration: you fail to capture the interest, with no lead magnet or clear next step.
- Consideration to decision: you do not follow up, or the not-yet-ready leads go cold. According to HubSpot, 60% of prospects in the consideration stage want to speak to a sales manager. Wait too long here and your prospect is talking to your competitor in the meantime. See following up on leads.
- Decision to purchase: the deal is verbally agreed, but friction at the bottom still costs you deals. A slow page or a cumbersome request process hits hard: GoCardless increased its conversions by 139% purely by removing friction in the funnel. And according to Portent, pages that load in one to two seconds achieve the highest e-commerce conversion (around 3%), dropping further with every extra second of load time, a pattern Google’s Core Web Vitals support.
Measure how many people pass through at each stage. Wherever the biggest drop sits is where your biggest win sits.
Every stage asks for something different
The mistake many companies make: offering everyone the same thing. Someone in the awareness stage wants to learn, not a quote. Someone in the decision stage does not want a blog post, but a conversation.
So match your content and offer to the stage. Most strong marketing teams already do this, by the way: they deliberately tie their content to the different stages of the customer journey. Aligning with the stage is the core of a good lead generation strategy. Who is ready for sales, you determine with lead scoring: you assign points per action (a newsletter signup weighs less than a requested demo or free trial), and whoever collects enough points moves on to sales. That way your team knows exactly where to spend its time.
Funnel versus reality
The funnel is a model, not a law. In practice people jump back and forth, drop off and come back. A B2B purchase is not an impulse decision and rarely runs in a straight line: the amount is higher, the risk is bigger, and more people are watching. So use the funnel to think and measure, not as a straitjacket. The goal is insight into where you lose leads, not a perfect picture.
Steer on the right numbers
Understanding a funnel is nice, but only useful if you steer on the right metrics. Steer on revenue, average deal value and conversion per stage. The question that counts is always the same: how many leads in this stage eventually become customers?
Lead volume is a misleading metric. It feels good to say you had 500 leads this quarter, but if no deals come out of it, you have mostly bought noise. A handful of qualified leads that sign is worth more than a mountain of downloads that go nowhere. So start from your revenue and desired conversion rate, and work back to how many leads you need per stage. And actually write those goals down: according to research from Dominican University, people who write their goals down are 42% more likely to achieve them.
The good news: you do not need expensive software to see where leads drop off. Count per stage how many leads come in and how many move through. Where the percentage suddenly falls, that is your leak. That fits in a simple overview, you do not need a marketing automation suite for it.
