In-House GEO Team vs Outsourcing: The Real Costs

Copy for AI

For most B2B companies, a fully in-house GEO team is more expensive and slower than it looks at first glance, because you pay not only a salary but also employer costs, tools and months of learning time. Outsourcing is faster and gives immediate access to experience, but it costs a higher monthly amount and less direct control. In this article we put the real costs of both options side by side: salary and costs, tools, lead time and the hidden costs nobody puts on the quote. That way you can make a well-founded choice instead of a gut-feel one.

GEO stands for Generative Engine Optimization: making sure your company is mentioned and cited in the AI answers of ChatGPT, Perplexity and Google AI Overviews. If you first want the full picture of what GEO is, read the complete GEO guide. This article is purely about the question: do it yourself or have it done?

What does an in-house GEO team really cost?

An in-house GEO team costs far more than the gross salary you put on the job posting. The salary cost is only the tip.

Count on the following layers:

  • Gross salary. A mid-level to senior specialist with SEO, content and AI knowledge costs, in the Benelux, roughly 3,500 to 5,000 euros gross per month. Anyone who genuinely has experience with AI search engines, and there are still few of them, sits at the top end.
  • Employer costs. In Belgium, the total cost to the employer is considerably higher than the gross salary. Add on top of that holiday pay, an end-of-year bonus and possibly meal vouchers, a group insurance and a car or mobility budget. The all-in cost easily runs well above the gross salary.
  • Tools. You do not measure GEO by gut feeling. You need an AI visibility tool that tracks whether you are being mentioned, plus classic SEO software, a crawler and analytics. Specialized AI visibility tools run from a few dozen to a few hundred euros per month, depending on the number of prompts, models and regions you track.
  • Training and learning time. Even a strong marketer has to get up to speed in a field that literally changes every quarter. That learning curve is a real cost: you pay a salary while the result still has to come.
  • Management. Someone has to guide that person, set priorities and assess the work. That is manager time you rarely factor in.

Which roles do you need for in-house GEO?

GEO is not a job that one person fully covers, because it combines strategy, content, technique and analysis.

In practice you need these profiles:

  • A strategist who determines which questions and topics you want to be found for, and who links that to your commercial goals.
  • A content writer who creates in-depth, well-structured pages that AI can extract and cite.
  • A technical profile who makes sure your site is crawlable, your structure is sound and your data is readable for the models.
  • An analyst who measures whether your visibility in AI answers actually rises and whether that leads to leads.

One person who masters all of this at senior level barely exists, and if that person does exist they are expensive and hard to find. So most companies hire one generalist who, out of necessity, falls short on some fronts. That is exactly where the hidden cost sits: not in what you pay, but in the return you miss because the approach is not complete. A structured approach shows up in our GEO optimization pipeline, which shows how many different steps are involved.

What does outsourcing GEO cost?

Outsourcing replaces a fixed salary cost with a monthly amount, whereby you immediately buy in a full team and existing tools. You do not pay for one head, but for a combination of strategist, writer, technique and analysis who are already up to speed.

The costs of outsourcing roughly consist of:

  • A monthly fee for strategy and execution. It often sits around or below the all-in cost of one internal specialist, while you get several profiles in return.
  • No recruitment, no hiring risk. You do not have to search for months and you do not foot the bill for a wrong hire.
  • Tools are usually included. A serious agency already has the AI visibility and SEO software, so that cost does not appear separately on your invoice.
  • No learning time. You pay for people who already master the craft, not for the time they need to learn it.

The downside deserves honest naming: you have less direct, day-to-day control, you share the team with other clients, and a weak agency that steers on vanity metrics delivers little. That is why selection is crucial. Choose a party that reports on leads and revenue, not on reports full of graphs that look nice but sell nothing. At Customer Impact that is the starting point: we steer on commercial results, honestly flag the limits of what is achievable and never promise guaranteed rankings. That is how our AI visibility works.

What about the lead time?

Lead time is often the difference that decides the cost comparison, because in-house your clock starts running months later than with outsourcing.

With an in-house team the timeline looks roughly like this: recruiting and sitting out a notice period quickly costs two to four months, onboarding and setting up the stack another few weeks, and only then does the learning curve begin in a field that is constantly moving. In the favourable case you only deliver serious work after half a year, and you have paid salary and tools that whole time.

With outsourcing you can usually start within a few weeks, with a team that already has the tools and already knows the approach. That difference of months is money: every month you are visible later in AI answers is a month in which a competitor is. In a field maturing as fast as AI search, that lead weighs heavily.

Important: GEO is not a one-off project but ongoing work, because AI models and your competitors keep changing. Whether you work in-house or externally, you have to keep measuring structurally. Which signals you then track, you can read in the 5 key indicators of AI visibility.

When do you choose in-house and when do you outsource?

The right choice depends on your scale, your pace and how central AI visibility is to your growth.

In-house is defensible when you are big enough to carry a full team, when content and visibility are the core of your business, and when you have the volume and continuity to keep those people permanently busy. Below that scale you pay for expensive capacity that does not always get filled.

Outsourcing makes more sense when you want fast results, when you do not have the scale for several full-time profiles, or when you simply cannot get hold of experienced GEO people on the labour market. For most B2B companies, not webshops, that is the reality.

In practice a hybrid model often works best: one internal owner who guards the direction, the brand and the priorities, with an external team for the strategy, the execution and the tools. That way you combine internal involvement with external firepower, without the full fixed cost of an own team. A good starting point is a baseline measurement: a complete GEO audit shows where you stand today, and only then do you decide how much capacity you really need. The short summary

An in-house GEO team costs far more than the salary: add employer costs, tools and months of learning time before there is a result. Outsourcing puts a predictable monthly amount against that, with a full team, existing tools and a much shorter lead time straight away, in exchange for less day-to-day control. For most B2B companies a hybrid model is the smartest choice: keep control yourself, source the execution and specialist knowledge externally. The real difference does not sit in the price on the quote, but in how fast you become visible and whether the approach steers on leads instead of vanity metrics.
