You know it is important. It is on your list. And yet it slips from month to month, because there is always something more urgent. That is the clearest signal of all. Work that keeps getting structurally postponed never happens in-house. Not because your team is lazy, but because SEO has no deadline that pushes hard enough.
2. You lack the knowledge in-house
SEO touches technology, content and authority all at once. Someone who happens to know a bit of Google Search Console does not cover that. If nobody on your team can say with certainty why your rankings are dropping or rising, you are optimising in the dark. In that case it is better to buy in expertise than to lose months to trial and error.
3. A growth moment is coming up

4. Your competitors are structurally above you

Flat or declining organic numbers in a market that is not shrinking mean you are losing ground. Sometimes to an algorithm update, sometimes to competitors who are investing. In both cases you need someone who finds the cause before the decline becomes structural.
6. You depend entirely on paid traffic

Run through the six signals and count how many apply to you. One signal means: put it on the agenda and look at it again within the quarter. Two or three signals mean: the moment is here, start exploring. Four or more mean: you are actually already late, and every month of delay now works actively against you. The nice thing about this test is that it has nothing to do with your revenue. A small company with three signals has more reason to start than a large company with zero.
Three moments to wait a little longer
Outsourcing is not always the right answer for today. In these cases you are better off waiting.
Your product or offering is not yet settled. Is your positioning still changing every few weeks? Then you are optimising for search terms that will no longer fit tomorrow. First nail down what you sell and to whom.

You have no capacity at all to collaborate. A good partner needs input: access, answers, decisions. If nobody on your side can free up time for that, even the best collaboration stalls. Wait until you can free up at least one point of contact.
Note that these three reasons are temporary. They are not excuses never to start, but reasons to lay a foundation first. The biggest mistake is waiting out of habit, long after the reasons to wait have disappeared.
Frame the wait as opportunity cost
The real cost of delay does not show up on an invoice. It sits in the positions you do not have. Every month a competitor works on their visibility and you do not widens the gap. At a certain point, catching up costs more than taking the lead ever would have.
