Search vs Performance Max: when do you choose which?

Search or Performance Max: it is one of the first choices you make once you get serious about Google Ads. The two campaign types work in fundamentally different ways. One gives you control, the other gives you reach. And the wrong choice costs you not just budget, but also the leads you actually need. What does a Search campaign do?
A Search campaign shows text ads in Google’s search results, exactly at the moment someone searches for a term you have chosen. You decide the keywords, the ad copy and the landing page. Someone searches for “accounting software for SMEs”, your ad appears, the click leads to your page.
The strength of Search lies in intent. Whoever searches has a question and wants an answer. In B2B that is worth gold, because search volume is often low but purchase intent is high. You pay for clicks from people who are actively looking for what you sell.
What Search gives you:
- Control over keywords. You choose which terms you appear on and which ones you exclude.
- Transparency. You see which keyword delivered which conversion.
- Direct intent. You reach people at the moment of the search, not before it.
The downside: Search is capped by search volume. If nobody searches for your offer, there is nothing to bid on. And it demands maintenance, because keywords, bids and exclusions have to stay accurate.
What does Performance Max do?
Performance Max, or PMax for short, is the opposite model. Instead of choosing keywords yourself, you give Google a goal, a set of assets (copy, visuals, video) and your conversion data. The algorithm then decides where your ads appear: in Search, on YouTube, in Gmail, in Display, in Discover and on Maps. One campaign, every channel.
You trade control for reach and automation. PMax hunts for conversion opportunities across the entire Google network itself, based on the signals you supply. That can be powerful if you have enough data and volume to feed the algorithm.
What Performance Max gives you:
- Reach across every channel. One campaign covers the full Google ecosystem.
- Automatic optimisation. The algorithm shifts budget towards what converts.
- Less manual work. No separate keyword lists or bids per channel.
The downside weighs heavily: you lose visibility. PMax is largely a black box. You do not always see where your ads are running, on which search terms, or which channel delivered the conversion. And that brings us to the real risk.
The black box runs on your data
Performance Max is exactly as good as the conversion data you put into it. Give the algorithm weak signals and it optimises towards weak outcomes. And this is where things often go wrong in B2B.
Many companies let PMax optimise on a form submission or a download. The algorithm then becomes very good at bringing in forms, including from people who will never become customers. Your dashboard turns green, you have a hundred “conversions”, but your sales team gets junk. That is the core problem of paid that steers on clicks and cheap conversions instead of on pipeline.
The solution is to make your data smarter. Feed offline conversions back to Google: which lead became a qualified opportunity, which opportunity became a deal, and what that deal was worth. Then PMax no longer optimises towards the number of forms, but towards the leads that genuinely turn into revenue. That is the difference between a campaign that fills your dashboard and one that fills your pipeline. How you measure those conversions determines whether Performance Max works for you or against you.
Without this lead-to-deal attribution, PMax is a gamble in B2B. With that attribution it becomes an instrument that steers budget towards your best customers. The difference lies entirely in the data you supply.
That same principle applies to Search, by the way, but there you feel the pain less quickly. Because you choose the keywords yourself in Search, you already filter out a large part of the noise before the algorithm takes over. With Performance Max that human filter disappears, so the quality of your conversion signals is the only steering wheel left. The less control you keep over placement, the more important your data becomes. That is not a detail but the entire logic behind the choice. When do you choose Search?
Search is your starting point when:
- Search intent is sharp and purchase-ready. People search concretely for what you offer.
- You want control over where you appear. Certain terms you want, others absolutely not.
- Your volume is limited. With little search volume, an algorithm has too little data to learn anything meaningful.
- Your brand and offer are niche. Broad automation then wastes budget on irrelevant reach.
In most B2B trajectories, Search is the backbone. Demand is targeted, the margins justify manual steering, and you want to be able to account for every euro. A well-built Google Ads campaign on Search often delivers the cleanest leads.
When do you choose Performance Max?
Performance Max comes into its own when:
- You have enough conversion volume. The algorithm needs data to learn, think dozens of conversions per month.
- Your conversion data is accurate. Offline conversions and deal value are fed back, not just forms.
- Your demand is broader than pure search intent. You also want to reach people who are not actively searching yet.
- You want to scale beyond what Search offers in volume. Search is exhausted, you are looking for extra reach.
PMax is not a replacement for Search, but an extension. It picks up demand that Search does not see, provided you give it the right signals. Deploy it too early or with weak data and it works against you.
The real question is when-which
Search versus Performance Max is not an either-or choice. In a mature account they often run together: Search as the controlled backbone for purchase-ready demand, Performance Max as an addition for reach and scale, both fed by the same lead-to-deal data.
The mistake most companies make is choosing based on what is easy instead of what moves the pipeline forward. PMax feels comfortable because it automates. Search feels safe because it gives control. But the right choice depends on your search volume, your data quality and your growth stage, not on what takes the least work.
