Outsource email marketing: what you get and when it pays off

Copy for AI

To outsource email marketing means an external partner takes over your email programme: from strategy and list building to newsletters, automated flows and revenue reporting. It pays off if you have a list you are not using, or if you struggle every month to get anything out the door. But it is not the smartest first move for everyone. In this article you will read what you get, when it pays off, and when it does not.

What does outsourcing email marketing cover?

Email marketing is about people who already know you: existing customers, leads who once filled in a form, people who signed up for your newsletter. You send them relevant content, offers and updates to keep the relationship warm and ultimately sell more.

That is different from cold email or outreach, where you approach cold prospects who have never seen you. That falls under lead generation and outbound, not under email marketing. The distinction matters, because the approach, the tools and the regulations are completely different.

What does a good partner do?

A good partner takes on more than “sending an email every month”. A strong programme covers at least the six areas below. In practice we see that the difference between a mediocre and a profitable programme almost always sits in the flows and the deliverability, not in the newsletter itself.

Strategy

The partner first determines what goal your email serves: more repeat purchases, a shorter sales cycle, or reactivating leads that would otherwise go cold. In concrete terms that means an email calendar that fits your offer and your season, not a one-off email whenever there happens to be time. The common mistake is starting to send before the goal is fixed, after which every email feels random.

Automated flows

Welcome series, follow-up and reactivation run through marketing automation without you having to keep an eye on them. Example: someone fills in a form and automatically receives a series of three emails that guides them towards an enquiry. The mistake we often see is putting all the energy into the newsletter and leaving the flows empty, while it is precisely the flows that bring in revenue on autopilot.

Deliverability

Deliverability determines whether you land in the inbox or in the spam folder. That requires technical settings (authentication such as SPF, DKIM and DMARC), list hygiene and a healthy sending reputation. Google and Yahoo have set tougher requirements for senders since 2024, which you can read in the email sender guidelines from Google. The classic mistake: continuing to email an old, uncleaned list, which tanks your reputation so that even your good contacts no longer see you. More on this in improving email deliverability.

Segmentation

Not everyone gets the same message. A good partner splits your list by behaviour and stage, so that an existing customer reads something different from a lead who is still hesitating. Concretely: a reactivation email to those who have not opened for three months, and an offer to those who just clicked. The mistake is sending to the whole list at once, which lowers relevance and therefore clicks. How to go about it is covered in segmenting your email list.

Copy and design

Subject line, text and layout have to prompt clicks, on mobile just as well as on desktop. A strong email has a clear message and a concrete next step, not a wall of text. The common mistake is trying to say too much in one email, leaving the reader unsure what to do.

Measuring on revenue

Reporting is not just about opens and clicks, but about what it delivers: enquiries, deals, extra revenue. A good partner connects email to your CRM so you can see which email leads to which deal. The mistake is steering on vanity metrics; a high open rate without enquiries is worthless. How to measure it properly is covered in measuring email marketing ROI in B2B.

We do not look at email as a standalone channel, but as part of your entire marketing automation. An email is only valuable once it fits into the journey from visitor to customer.

When it pays off

Outsourcing email marketing pays off mainly if one of these situations applies to you:

  • You have a list of hundreds or thousands of contacts that you barely use.
  • You sell something with repeat purchases or a longer sales cycle, where follow-up counts.
  • You do get leads in, but too many drop off before they buy.
  • You know email works, but you simply cannot get it done internally.

In those cases the gain is often surprisingly large. A well-built lead nurturing flow keeps running without you having to watch over it, and pulls revenue out of contacts that would otherwise have gone cold.

When you are better off not doing it

We say it honestly when something does not pay off. Outsourcing email marketing makes little sense if:

  • Your list is tiny. First collect leads, then start emailing seriously.
  • Your product or offer is not ready. A strong email does not sell a weak offer.
  • You expect email on its own to attract new customers. That is the job of lead generation, not of email marketing.

In those cases we would rather point you towards a different first step. Better an honest “not yet” than a programme that costs money without results.

In-house, outsourced or hybrid?

Doing email marketing yourself is possible, and for some companies it is the right choice. It gets tricky as soon as you take flows, segmentation and deliverability seriously, because that eats a lot of time and technical work. The question is not whether you can do it, but whether it is the smartest use of your time.

There is also a middle road. In a hybrid setup a partner handles the strategy, the flows and the technical side, while you or your team keep writing the newsletters and the content, because you know your product best. The table below puts the three options side by side.

AspectIn-houseOutsourced to an agencyHybrid

Time from your teamHighLowMedium
Flows and deliverabilityRisk of mistakesStrongStrong

In practice we see that the hybrid setup often works best for companies that are strong on substance but cannot get the technical side and the flows sorted. What to look out for when choosing a partner

Before you sign, check three things that are expensive to fix afterwards.

Brand voice

The partner has to sound like you, not like a generic newsletter. Ask for examples and agree on a short guideline for tone and word choice. The mistake is that after a month the emails no longer feel like your brand, which makes your readers drop off.

GDPR and opt-in

You may only email people who gave valid consent, and every email must have a working unsubscribe link. A good partner works with a clean, opt-in list and keeps proof of consent. The mistake is using a bought or scraped list; that is not only against the GDPR, it also destroys your deliverability.

Ownership of the tooling

Make sure the email platform and the list are in your name and on your own account, not on the agency’s. That way you take everything with you if you ever stop or switch. The classic mistake is letting everything run in an agency’s account, after which you lose your list and your flows in a break-up.

Common mistakes

The mistakes that make programmes fail are almost always the same. Avoid these:

  • Sending without a goal. Standalone emails without a plan feel random and deliver nothing.
  • Only a newsletter, no flows. The automated follow-up is where the revenue sits.
  • Emailing the whole list at once. Without segmentation your relevance and your reputation drop.
  • Steering on opens instead of enquiries. A nice open rate without deals is a vanity metric.
  • Leaving the list and tooling in an agency’s account. Then you lose everything in a break-up.

What it costs and what it delivers

The price depends heavily on your situation: the size of your list, how many flows you need and whether you keep writing the content yourself. A hybrid setup is generally cheaper than full outsourcing. Always ask for a fixed monthly fee with a clear scope, so you are not caught out by surprises.

We steer on customers and revenue, not on vanity metrics. A high open rate is nice, but if no enquiries come out of it, it is worthless. That is why we report on what counts: how much extra revenue your email programme brings in.

Good email marketing is one of the most profitable channels there is, precisely because you reach people who already know you. That also shows time and again in the marketing statistics from HubSpot on email returns. In programmes where we connect email to a strong website and clear conversion, we see big jumps. For Get Driven our approach delivered 400% more conversions.

Frequently asked questions

Is outsourcing email marketing the same as cold email?

No. Email marketing focuses on people who already know you and who gave consent: existing customers and leads. Cold email approaches cold prospects who have never seen you, and falls under lead generation and outbound. The approach, the tools and the regulations are completely different.

How quickly will I see results after outsourcing?

The first flows can be live within a few weeks, but real returns build up as flows run and your list stays warm. Count on a few months before you reliably see the revenue in your figures, not on a spike after the first email.

Do I stay the owner of my list and tooling?

That is how it should be. Agree upfront that the email platform and the contact list sit on your own account. That way you take everything with you if you ever stop or switch partners.
