Backlink Gap Analysis: Links Competitors Have and You Don't

Copy for AI

A backlink gap analysis means comparing the external links pointing to your competitors with the links pointing to your own site, in order to see which link sources you are missing. The short answer to why that is useful: your competitors owe part of their rankings to the domains that link to them, and if those same domains also linked to you, you would close part of the authority gap. In this article you will read exactly how the workflow works and, more importantly, how to avoid wasting time on links you will never get anyway.

Every external link to a website is a kind of vote: another domain saying that your content is worth pointing to. Search engines use those signals as one of the building blocks for deciding how trustworthy and authoritative a site is. It is a fundamental part of SEO that stands apart from what happens on your pages themselves.

A backlink gap analysis flips the question around. Instead of asking “where can I get links from?”, you ask: “which domains already link to three of my competitors, but not yet to me?” That is a far sharper question. A domain that points to several players in your market demonstrably has an interest in your topic and demonstrably links to companies like yours. The chance that such a domain is also open to you is structurally higher than for a random prospect.

How does this differ from a keyword competitor analysis?

This is the point where many people confuse the two, so let it be clear. A keyword competitor analysis looks at content and search demand: which search terms your competitors rank for, where the gaps are in your topics, which pages you need to create or improve. That is about what you publish.

A backlink gap analysis looks at authority and link sources: which external sites point to your competitors and how you obtain comparable references. That is about who points to you, not about what you write.

Both belong in your strategy, but they solve different problems. If you have the right content but keep getting stuck in the rankings, your problem is probably authority and a link gap analysis is the right instrument. If your competitors rank for search terms you do not serve at all, it is a content problem and it belongs in your topical map and broader competitive analysis. The backlink gap analysis assumes your content is already in order; it accelerates its recognition.

The workflow step by step

A usable analysis follows a fixed order. Do not skip any steps, because the value lies in the filtering at the end, not in the raw export.

1. Choose the right competitors

Do not start with your sworn commercial rivals, but with your search competitors: the sites that actually rank above you for the terms you want to win. Those are not always the same companies. A trade publication or a comparison site can be a bigger competitor in the search results than a directly competing agency. Pick three to five that resemble you in size and market; a comparison with a player ten times larger mostly yields unwinnable links.

2. Export the referring domains

Use a link tool to pull the referring domains of each chosen competitor, and your own. Work at the level of domains, not individual links. A hundred links from a single news domain is one opportunity for this exercise, not a hundred. What matters are the unique sources you can approach.

3. Find the overlap

Lay the lists side by side and look for the domains that link to multiple competitors but not to you. That overlap is worth gold. A site that links to a single competitor may be coincidence. A site that links to three of your competitors and not to you tells you something: this is a source that knows your market and has overlooked you.

4. Filter for winnability

This is the step that makes the difference between a list and a plan. Cross out everything you will never get anyway: links that stem from an acquisition, a partnership, a paid membership or a competitor’s own brand sites. Also cross out domains whose quality is dubious; a link that no one trusts does not help you. What remains is a short list of realistic, relevant domains. Better fifteen winnable opportunities than five hundred names you will do nothing with.

For each remaining domain: look at the page that links to your competitor and understand why that link is there. Is it a guest contribution, a mention in a list of suppliers, a citation from a study, an interview? That reason determines your approach. You approach a trade editor who quoted your competitor differently than a blogger who recommended a tool. Without that context your outreach becomes generic and the reply never comes.

Tools make it tempting to look at the big number: “we are missing 1,200 links”. That number says almost nothing. The vast majority of those domains is low quality, unreachable or irrelevant. The question that counts is how many of those domains you can realistically win and whether those links also deliver traffic and trust to the pages you make money with.

For us, every link strategy starts at that end. A backlink gap analysis is not a goal, it is a way to aim your outreach at sources that demonstrably matter. A handful of links from relevant, trusted domains that also send visitors along is worth more than a mountain of references that only make a graph look nicer. We steer on pipeline and on inquiries, not on a higher figure in a dashboard.

And do not forget the second playing field. Links increasingly also determine whether you are cited by AI search engines like ChatGPT, Google AI and Perplexity. A domain that points to you increases not only your chance of ranking in Google, but also of being cited as a source by those systems. SEO is for us the acquisition layer of a single growth engine, and authority feeds both sides of it.

From analysis to result

A backlink gap analysis is quick to make and slow to cash in. The export takes an afternoon; building the relationships that produce the links takes months. That is precisely where the reason lies why many companies leave it be: the analysis is fun, the follow-up is work. Besides gap links there is one more source that is quicker to win: claiming unlinked brand mentions, where your name already appears but the link is still missing.

We are a small team that moves fast and honestly says what pays off and what does not. If you want to know which winnable link sources your competitors do use and you do not, our seo consultant maps that for you and translates it into an outreach plan that fits your market.
