GEO Maturity Model: How Advanced Is Your Approach?

A GEO maturity model is a maturity model that sorts your approach to AI search engines into successive levels, from no conscious approach to a measured, predictable system. It helps you answer two questions: where does my team stand now, and what is the next meaningful step? GEO stands for Generative Engine Optimization, becoming visible in AI answers such as AI Overviews, AI Mode, ChatGPT and Perplexity instead of only in the classic blue links.

What is a GEO maturity model?

A GEO maturity model is a framework that describes how an organization develops its ability to be found and cited by generative search engines. Instead of asking “are we doing GEO or not?”, it poses the better question: “how systematically and measurably are we doing it?”.

The idea comes from classic maturity models, where organizations grow from ad-hoc action to repeatable, measured and optimized processes. For GEO that’s extra relevant, because most companies are still low on the ladder. They do a few scattered things, don’t know whether it works and have no process to adjust course. The model makes that situation visible and discussable, including toward management that has to free up budget.

Important: a higher level is not a goal in itself. A small B2B company with a sharp niche position doesn’t need the same level as an organization that wants to appear in dozens of AI answers. The model mainly helps you consciously choose where you invest.

What levels does the GEO maturity model have?

The model has five levels, from 0 to 4. Each level describes a recognizable way of working.

Level 0: unaware. GEO isn’t on the radar. You optimize at most for classic SEO and have no idea whether AI search engines mention your brand. Many teams only discover they’re here when a prospect says: “ChatGPT mentioned your competitor, not you.”

Level 1: reactive. You’re aware of AI search and run scattered experiments. Someone writes a FAQ block, someone manually checks what ChatGPT says about your category. It happens incidentally, without an owner and without follow-up. Knowledge sits in heads, not in a process.

Level 2: structured. GEO has an owner, a method and a fixed place in content planning. You write answer-first, structure pages for extraction and periodically run a GEO audit. The work is repeatable, but the measurement is still coarse.

Level 3: measured. You measure your AI visibility structurally and tie it to business outcomes. You track fixed indicators, see trends over time and know which pages and themes contribute to mentions and traffic. Decisions are based on data, not gut feeling.

Level 4: predictive. GEO is a system. You test snippet variants at machine speed, simulate whether a passage will be selected before you publish, and continuously adjust through an optimization pipeline. Maturity here means you know what an intervention will deliver even before the AI systems have picked up your change.

Most B2B companies today are at level 0 or 1. That’s no shame, it’s an opportunity: the threshold to stand out is still low.

On which axes do you measure GEO maturity?

You determine your maturity not on one axis but on four. A team can be far along on one axis and lagging on another, and it’s precisely that imbalance that is often the real problem.

  • Entities and authority. Is your brand consistently defined across your site, your profiles and external sources, so that AI systems see you as one recognizable entity? This is the axis of entity consistency and of trust built outside your own site.
  • Measurement. Do you know whether you’re cited, for which questions, and what it delivers? Without measurement you stay stuck at level 1, no matter how good your content is. The key metrics of AI visibility give you a handhold here.
  • Process. Is GEO a one-off action or a repeatable chain with owner, rhythm and adjustment? This is the axis that separates level 2 from level 4.

An honest self-assessment scores each axis separately. Often you’ll then see that the content is fine, but that measurement and process lag behind. Then you immediately know where your budget delivers the most return.

How do you determine which level you’re at?

You determine your level by scoring each axis and taking the lowest level as your actual starting point. A chain is only as strong as its weakest link, and GEO works the same way: brilliant content without measurement provides no steering information.

Run through these questions:

  1. Do you know whether AI search engines mention your brand for your most important themes? If not, you’re at level 0 or 1.
  2. Is there one person responsible for GEO, with a fixed method? If not, you’re still reactive.
  3. Do you deliberately write and structure your pages so AI can extract answers from them? If yes, you reach level 2.
  4. Do you track fixed indicators over time and tie them to leads or revenue? If yes, you hit level 3.
  5. Do you test and simulate variants before you publish? Then you’re heading toward level 4.

Be strict in this self-test. The temptation is great to count “we do something with AI” as level 2, while in practice they’re scattered experiments. When in doubt, you’re one level lower than you hope. An external GEO audit gives a more objective picture than an internal estimate.

How do you grow to the next level?

You don’t grow by tackling everything at once, but by deliberately lifting the weakest axis to the next level. Big leaps fail; successive, completed steps work.

  • From 0 to 1: make the problem visible. Ask a few AI systems what they say about your category and who they mention. That baseline creates urgency and buy-in.
  • From 1 to 2: give GEO an owner and a rhythm. Convert your most important pages to answer-first, with clear structure, and plan a fixed review cycle. This is the most important leap, because this is where experiment becomes system.
  • From 2 to 3: start measuring. Choose a handful of indicators, set a baseline and look at the trend per month. Only when you measure do you know what works.
  • From 3 to 4: automate and accelerate the feedback loop. Build a pipeline in which you test variants and simulate selection before you publish.
