Buying B2B leads: does it work, and what are the risks?

Copy for AI

Can you simply buy a list of B2B leads and start selling? You can, but it rarely works. Bought lists consist of people with no buying intent, they convert poorly, and they carry a GDPR risk. An earned lead, someone who shows their interest of their own accord, is almost always worth more. In this article you will read why, which types exist, what the risks are, and what to do instead.

What is a lead worth? Work it out with the free value-per-lead calculator.

What does buying leads mean?

Buying leads usually means: purchasing a list of business contacts, or paying per item for contact details that a third party collects. It feels quick and easy: money in, list out, start dialling.

But there is a big difference between a name on a list and a real lead. A lead is only worth something once it fits you, has a need and is open to contact. In practice we see that the disappointment almost always sits at exactly that point: the company bought addresses and expected customers. An address is not intent. If you want to be clear on the difference between a name, a lead and a sales opportunity, read the difference between a lead and a prospect and what leads actually are. The types of bought leads

Not all bought leads are the same. Anyone approaching a provider runs into roughly three forms. It pays to know which one you are dealing with, because the price and the risk differ considerably.

Shared leads

With shared leads, the provider sells the same contact to several companies at once. Think of a quotation platform where someone submits a request and that request goes to four or five suppliers. Concretely: the prospect gets five phone calls within an hour and almost always picks whoever is fastest and cheapest. The common mistake is thinking you are building a relationship here. You are in a price fight that you rarely win on your own terms.

Exclusive leads

Exclusive leads are sold to you alone, and are therefore more expensive. Concretely, that gives you a contact who is not being called by your competitors at the same time, which raises the odds of a conversation. The common mistake is assuming that “exclusive” also means “qualified”. Exclusivity only says that nobody else bought the same row, not that the person is interested or is a fit for you. Always check how the lead was generated before you pay more.

Databases and lists

This is the classic list: thousands of company names, job titles and email addresses in a file. Concretely, it is cheap per contact and large in volume. The pitfall is precisely that volume: you are buying noise, not signal. Nobody on that list is waiting for your email, and you rarely know how recent or how accurate the data is. Anyone who starts cold emailing on this basis quickly enters the territory of cold outreach, with all the rules that come with it.

Why bought leads rarely convert

Today’s cheap lead becomes expensive this way: you pay in wasted time and a damaged reputation. Three causes keep coming back.

No buying intent

The people on the list never showed any interest in you. You start from zero, often unwanted. An earned lead has given off a concrete signal: they requested a demo, downloaded a guide, asked for a quote. A bought lead has not. The mistake we often see: the sales team treats both as if they are equally warm and burns its energy on people who never asked to be contacted.

Outdated and poor data

Lists go stale fast: wrong job titles, people who have left, dead addresses. In B2B a considerable share of contact persons changes role or employer every year, so a list that is a year old is partly fiction. Concretely that means bounces, the wrong points of contact, and time you lose on cleaning up. The common mistake is not checking data quality before purchase. You can read more about why clean data matters in data quality in marketing.

Shared with your competitors

The same list is often sold to several companies. You are not the only one emailing or calling. Cold contact without relevance delivers little and damages your brand, certainly if the prospect already received five similar messages that week. Exclusivity costs extra, and even then you are only buying exclusivity, not interest.

The GDPR risk

Bought lists also carry a legal risk. You often do not know how the data was collected, whether the data subject gave consent, and whether you are simply allowed to use those details. Under the GDPR you need a valid legal basis for every processing activity and you must be transparent about the source. With a bought list, you can rarely back up that source.

The Belgian Data Protection Authority is clear about direct marketing: the responsibility sits with whoever sends the communication, not only with whoever sold the list. In other words, “we bought that data from a third party” is not a free pass. In Belgium, fines have effectively been handed out for unsolicited commercial communication.

Reaching out yourself in a targeted and correct way is safer than using a dubious list. How to do that compliantly, you can read in cold email in Belgium.

Bought leads vs your own leads

To make the difference concrete, we put both side by side. This is not a price list but an honest picture of what you may expect on each axis.

AspectBought leadsOwn (earned) leads
Buying intentNone; they asked for nothingHigh; they show interest themselves
ExclusivityOften shared with competitorsEntirely yours
Data qualityGoes stale fast, lots of noiseCurrent, from your own source
GDPR riskHigh; source unclearLow; you are the source of the consent
Upfront costLow per contactHigher in time and build-up
Cost over timeHigh; wasted sales timeLow; reusable channel

Follow-upCold, laboriousWarm, relevant

The bottom line counts the most: bought leads are cheap upfront and expensive afterwards, earned leads are expensive upfront and cheap afterwards.

The alternative: earning leads

Instead of buying leads, you can earn them. That delivers exclusive, interested contacts. It takes more effort than buying a list, but it delivers customers instead of irritation. It is the core of a good lead generation strategy. We would rather steer on leads than on raw volumes, because only leads lead to revenue.

The four steps below together form a system: you get found, you collect consent, you reach out in a targeted way and you keep those who are not ready yet warm. Every round feeds the next, so your pipeline keeps filling itself instead of you buying a new list every month.

Get found by those who are actively searching

Anyone searching in Google or an AI assistant for your solution already has a need. Make sure you are there through SEO and substantive content. Concretely, that means pages that answer your buyer’s question exactly. See SEO for lead generation for how search traffic becomes leads.

Offer something valuable in exchange for details

A lead magnet, a guide, a calculator or a checklist, gives people a reason to leave their details. The difference with a bought list is fundamental: here the prospect gives consent themselves, with clear context. That is an immediately clean GDPR basis.

Reach out in a targeted and relevant way

Outbound is not forbidden, noise is. Choose companies that genuinely match your ideal customer profile and address them relevantly, instead of cold calling a random list. You can read the difference between those two approaches in inbound vs outbound lead generation.

Follow up and nurture those who are not ready yet

Not every interested party buys today. Those who are not ready yet, you keep warm through lead nurturing. That way you build a pipeline instead of having to buy a new list every month.

When can buying work?

Very occasionally, a sharply defined, correctly collected list is a starting point for targeted outreach, provided it is relevant and compliant. Think of a carefully composed set of accounts within a niche where you have checked the fit yourself. But even then it is a point of departure, not a replacement for an approach that attracts leads by itself. A related alternative is buying not raw data but finished appointments; we discuss that trade-off in having appointments booked or buying leads.

Common mistakes

  • Confusing names with leads. A filled file feels like progress, but without intent it is only volume. Measure success in conversations and customers, not in the number of contacts.
  • Not checking data quality. Always ask how and when the data was collected, and with what consent. If the provider cannot demonstrate that, walk away.
  • Emailing aggressively straight away. Blasting a cold list with sales emails burns your domain reputation and your brand. Build relevance before you ask for anything.
  • No follow-up process. Even a good lead dies without fast, structured follow-up. Get your follow-up in order before you think about volume.
  • Betting everything on buying. Anyone who only buys stays dependent on external lists. Build your own channel in parallel that keeps attracting leads.

Frequently asked questions

Is buying B2B leads legal in Belgium?

Buying as such is not forbidden, but using them falls under the GDPR. You need a valid legal basis and you have to be able to demonstrate the source of the data. With bought lists that is often the problem, because you rarely know how the details were collected.

What does a bought B2B lead cost?

That varies considerably: databases are cheap per contact, shared leads sit somewhere in the middle, and exclusive leads are the most expensive. The real cost, however, sits in the follow-up and the low conversion. Use the value-per-lead calculator to work out what a lead may be worth to you before you buy anything.

What is better than buying leads?

Earning leads yourself through SEO, content, a lead magnet and targeted follow-up. Those contacts are exclusive, show genuine interest and give you a clean GDPR basis. Over time that is cheaper and more reliable than buying a list every time. See generating more leads for the concrete channels.

From buying to earning, to more customers

Buying leads is not a goal in itself, and rarely the smartest route. The goal is more customers. Earned, exclusive leads convert better and cost you less over time.

In the programmes we roll out, we often see a doubling to tripling of the number of enquiries. For instance, our approach for Get Driven delivered 400% more conversion.
