Below it hang the factors that add up to or multiply into that metric, and below those the operational numbers individual teams steer on every day.

The logic is simple: a top metric like revenue does not move by itself. Revenue is the result of the number of customers times the average value per customer. The number of customers is in turn the number of leads times your conversion rate. And each of those components has its own driving numbers. The difference with an ordinary dashboard lies in direction. A dashboard shows loose numbers side by side. A metrics tree shows how those numbers cause one another. That distinction is what makes a metrics tree usable for steering rather than only for reporting.

Start at the top: choose your North Star metric

The top of your tree is the metric that measures the core value you create for customers. This is your North Star metric: the one number that, when it rises, means customers get more value from your product or service and your business is growing in a healthy way.

A good North Star metric is not a vanity metric. Follower counts, pageviews or downloaded whitepapers look impressive, but say nothing about sustainable growth.   • It measures value for the customer. If the metric rises, the customer demonstrably benefits, not just you.
  • It predicts revenue. There is a logical link between the metric and the income that follows.

For a B2B service provider that might be the number of active client accounts that hit a certain value threshold. For a SaaS company it is often the number of accounts using a core feature every week. For a lead-driven organisation it could be the amount of qualified pipeline that actually moves. The right choice depends on your model, but the question stays the same: which number captures that you are truly making progress?

Branch out to input metrics you can steer

Below your North Star metric come the input metrics. These are the numbers that together determine your top metric and that, unlike the North Star itself, are directly influenced by a team’s work.

This is where you make the maths explicit. Suppose your North Star metric is the pipeline you win each month. You could split that into:

  • the number of qualified leads coming in,
  • the conversion rate from lead to opportunity,
  • the average deal value,
  • the speed at which deals move through the funnel.

Each of those input metrics branches out further. The number of qualified leads depends on traffic, on the conversion rate of your landing pages and on the quality of your targeting. The test at every layer: can a team actually move this metric with an action this week or this month? If not, you are still too high up and need to branch further. A metrics tree is only finished when the bottom leaves are concrete enough to attach a task to.

So treat the tree as a living model. Review it every quarter with these questions:

  • Is our North Star metric still moving in the direction we want?

  • Does the ownership still hold, or has work shifted between teams?
